Core system switches rarely fail because of the wrong software. They fail because the business rules, exceptions and data relationships in the old system were never written down. We map those first, migrate in controlled and reversible steps, and keep the systems around the old one running.
Before the switch
- Map real workflows, roles, approval points and exceptions — not just feature lists
- Extract business rules buried in the old system and in people’s habits
- Inventory the data: what exists, what is dirty, what the new system needs
During the switch
- Clean, normalize and map product, customer, price and inventory data
- Migrate only what is needed — keep the rest reachable
- Migrate in controlled batches — each batch previewed, reversible, and reconciled after writing
- Run old and new in parallel where needed, and reconcile the differences
After the switch
- Reconnect surrounding workflows: website, lookup tools, reports, supplier files
- Automate around the new system where it does not fit the workflow exactly

Questions
- Do we have to migrate all our historical data?
- Not necessarily. In our POS-to-Square project, only active products and customers active in the last two years are migrated. Older customer records stay reachable through a lookup tool that adds them to the new system in one click when needed.
- What happens to the systems connected to the old POS?
- We keep them running. Sales, payments and returns from the new POS are synced back into the existing back-office system, so delivery, purchasing and commission logic continue unchanged.
- Can we go back if the switch goes wrong?
- The cutover plan includes backups before every step and a defined rollback procedure.
